Track 1 · Operations · Yorkshire & UK

Your physical processes are draining your margin. We re-engineer your operation to recover it.

We map the actual workflow, build a costed action plan, and execute the physical changes directly on your floor alongside your team.

Warehouse operations consulting in Yorkshire. We re-engineer physical flow for Hull, Beverley, Goole, York businesses.

Explore the 3 phases

The Physical Reality

The true cost of a broken physical flow.

When your physical operation is flawed, every core business metric suffers. Throughput stagnates, forcing you to hire more staff just to maintain baseline KPIs. Congested layouts and rushed workarounds compromise workplace safety. To compensate for the inefficiency, you pour CapEx into new equipment, extra racking, or larger premises - treating the symptoms while the underlying physical disease remains. You are paying for waste, twice.

The advantage of a fresh perspective

Your current team is highly skilled, but they have adapted to the flaws. Over time, they have built workarounds and learned to survive the broken process. This "institutional blindness" means the root causes of waste are completely invisible to them.

As an external partner, we bring deep operational experience combined with a completely fresh perspective. We don't look at your floor through the lens of "how it has always been done." We see exactly how the operation actually functions, identifying the physical and procedural friction your team has learned to ignore. We don't just optimise the existing bad process; we re-engineer the physics of how the work gets done.

The scaling trap: the danger of a flawed foundation

For businesses in their early stages, the temptation is to focus purely on sales and "figure out the operations later." This is a critical, often fatal, mistake.

Building your operation on an unoptimised physical foundation creates massive operational debt. As you grow, you layer new procedures, hire more staff, and invest in more CapEx on top of a broken core. What started as a minor inefficiency quickly becomes a structural bottleneck.

Scaling a broken process doesn't just multiply your output; it multiplies your chaos. Eventually, this poorly designed foundation will completely block your growth. Fixing it after you have scaled is exponentially more expensive - it requires massive retraining, complex physical reconfiguration, and severe operational downtime.

Designing your physical process correctly from the start - or re-engineering it before you scale - is the highest-ROI decision you can make. We ensure your operational foundation is rock solid, so your growth is never capped by your own floor.

Sector Engineering

Operational engineering by sector.

Every industry handles different assets, but the structural root causes of waste are identical. This is the exact operational friction we engineer out of your business:

01 · Warehousing, Fulfilment & Logistics

  • 1. Excessive Picker Travel Time

Travel consumes 50% of all picking labour. We re-engineer pick paths, slotting, and zone strategies.

→ 30-70% reduction in travel time

  • 2. Poor Space Utilisation

59% of warehouses operate at 90%+ capacity with wasted cubic space. We optimise layout and eliminate dead stock.

→ 30-40% capacity recovery from existing footprint

  • 3. Inventory Inaccuracy & Stockouts

Discrepancies and failed picks destroy customer trust. We implement physical controls and cycle counting.

    → Near-zero stock discrepancies, audit-ready compliance

  • 4. Bottlenecked Ground-to-Outbound Flow

Congestion and backtracking cap your throughput. We redesign complete material flow from goods-in to dispatch.

→ 20-50% throughput improvement without additional headcount

  • 5. Peak Season Chaos

Seasonal spikes require expensive temp labour and quality suffers. We build scalable processes for your core team.

→ Handle 2-3x volume with existing staff, zero temp labour

02 · Production & Manufacturing

  • 1. Line Bottlenecks & Unbalanced Flow

WIP piles up between stations, output is inconsistent. We rebalance work content to match takt time.

→ Smooth, predictable throughput with eliminated bottlenecks

  • 2. Excessive Changeover Time

Long setups kill machine availability and force large batches. We implement SMED methodology.

→ 50-80% reduction in changeover time

  • 3. High WIP & Floor Congestion

Semi-finished goods choke floor space and hide quality issues. We implement pull flow systems.

→ 40-60% WIP reduction, faster throughput

  • 4. Quality Defects & Rework

Inconsistent methods create defects and dependency on veteran operators. We implement standardised work.

→ 50%+ reduction in defects, consistent output

  • 5. Compliance & Traceability Gaps

Manual records and reactive audit prep create risk. We build audit-ready systems from the ground up.

→ Zero compliance disruptions, complete traceability

The System Laws

Three operational laws of NexOps.

We do not operate like traditional consulting firms. Every engagement is governed by three strict operational laws:

I.

Physical Flow First.

We re-engineer your layout, motion, and material flow based on Lean and Six Sigma principles. We measure actual capacity, identify bottlenecks, and rebuild the physical foundation that drives throughput.

II.

Zero-Disruption Implementation.

We embed directly on your live floor. We shadow workflows, collect real-time data, and implement changes while your operation continues. Daily commercial activities remain uninterrupted.

III.

You Choose the Execution Path.

We deliver a costed, actionable blueprint. Execute it with your internal team using our documentation, or we implement it with you in Phase 2. You control the timeline. We deliver measurable results either way.

The Path to Predictability

A modular path to predictability.

Step-by-step engagement architecture. Each phase delivers a complete, standalone commercial unit - with zero long-term contract lock-ins.

Phase 1

Operational Health Check

The Independent Diagnostic Baseline

Start here

From £1,000

You don't need a 6-month consulting project. You need an X-ray. We spend 1 to 5 days on your floor. We don't paralyse your daily operations. We talk to your team and ask the hard questions, but we act as their shadow, not an inspector with a clipboard and a stopwatch. We map the bleeding capacity, isolate the operational traps, and hand you a mathematical blueprint to fix it.

The outcome: You get the exact diagnosis. You can take this report and execute the fix with your own team, or hire us to do it for you. The first operational leak we find usually pays for this entire check within 30 days.

Phase 2

Business Optimisation Program

The Focused Turnaround Cycle

Most popular

From £2,000

Includes the full Operational Health Check as Phase 1.

The Health Check gave you the blueprint. Now you need it built. This is the execution phase where we introduce the necessary systemic and physical changes, typically taking 3 to 4 weeks depending on the scope. You could hand this to your internal team, but they are already stretched thin running today's operations. We step in to engineer the fix, eliminate the friction, and lock in the new ground-to-outbound flow without the trial-and-error.

The ROI: Zero disruption. You unlock the hidden capacity on day one of go-live, without burning out your managers or risking your daily shipping SLAs.

Phase 3

Continuous Improvement Partner

The Fractional COO Retainer

Scoped retainer

Systems degrade. People leave. Tribal knowledge walks out the door. This is for the long game. We embed as your fractional, on-demand Continuous Improvement Partner. We don't just advise from the sidelines; we take full responsibility for the process and the execution of our work. We enforce the laws of predictability so your operation never slips back into chaos.

The ROI: Protected margins, zero operational surprises, and bulletproof SLAs, month after month.

The investment: Custom pricing based on the size of your operation and the frequency of our on-site visits.

Common questions

What people usually want to know before getting in touch.

Do you cover Hull, Beverley, York or Goole?

Yes - all of East Yorkshire is the local catchment with travel included in the base fee: Hull, Beverley, Market Weighton, Goole, Pocklington, York and Howden. Wider Yorkshire (Leeds, Sheffield, Bradford, Doncaster) and engagements in North England, the Midlands, London or Scotland are quoted with travel and overnight costs itemised separately.

My warehouse keeps losing stock and missing dispatches. Can you help?

Yes. Stock variance, picking errors, missed dispatches and inventory reconciliation taking hours every week are nearly always process problems before they are software problems. We walk the floor, time the actual flow, find where information drops between people, and write down what to fix and in what order. Most warehouse engagements pay for themselves within 8-12 weeks through recovered time and reduced expedited freight.

I'm losing money on admin and double data entry. Where do I start?

Start with an Operational Health Check. It is a 1-5 day on-site review that maps the actual workflow, identifies what your team is doing twice, and produces a written report with prioritised actions and estimated time savings. Fixed fee from £1,000, no commitment to anything else afterwards. See what the Operational Health Check includes.

Do you work with small family businesses or only larger operations?

Both. Most of the engagements are with small and medium-sized businesses including family-run warehouses, aesthetic clinics, plumbing and electrical contractors, and small manufacturers. The smallest team we have worked with was 4 people, the largest around 60. The methodology scales down better than most consultancies because there are no internal layers, account managers or sub-contractors.

I run an aesthetic or wellness clinic - can you help with CQC and admin?

Yes. Clinical-side documentation, CQC audit preparation, consent paperwork and reception workflow are common starting points for aesthetic and wellness practices. CQC compliance evidence is generated as a by-product of the redesigned workflow rather than a separate exercise. The Just Vitality Clinic case study on the proof page documents this exact scope.

I run a trade business - electrical, plumbing, HVAC, fit-out. Is this for me?

Yes. Typical starting points for trade contractors: quote-to-invoice cycle longer than it should be, lost paperwork between site and office, double-handling of certificates and job sheets, calendar clashes, and engineers being underutilised on certain days. The CleanFlow Plumbing case study (North Yorkshire) on the proof page shows the same scope cutting quote-to-invoice cycle from 9 days to 3 days.

What methodology do you actually use? Is this Lean, Kaizen or Six Sigma?

All three, pragmatically. Lean handles flow and waste, Kaizen drives the execution sprints, Six Sigma controls variation and quality. But the methodology is internal scaffolding - what you actually receive is a written report, redesigned workflows, role-specific Standard Operating Procedures, team training and a before/after impact report. The Lean Six Sigma background, IOSH Managing Safely and BRC Global Standards accreditations are listed on the about page if you want to see the credentials behind the work.

I am not sure what's wrong - I just know we are leaking margin somewhere.

That is the most common starting position and exactly what the Operational Health Check is built for. You do not need a clean problem statement to get value from one - you need an outside pair of eyes mapping where work actually moves through the operation. The deliverable is a prioritised list of where the leaks are, ordered by estimated cash impact, so you can decide what to fix and in what order.

What kind of things do you actually fix?

Practical day-to-day operational excellence and process improvement work. Process mapping a business process end-to-end to see what is actually happening (versus what people think is happening). Business efficiency work to reduce waste, eliminate duplicate handling, eliminate avoidable downtime and standardise the procedures people are currently doing from memory. Lean consulting techniques, kaizen consultant work and Six Sigma variation reduction - applied to small teams, not industrial mega-plants. The deliverable is a tighter workflow, written down, that your team can actually execute without us being there.
